Chicken ladder

My ladder is at about a 45 degree angle.
Two of my older pullets don't have a problem going up but the two younger ones slide all over the place.
Part of this is because they're afraid of my Speckled Sussex, Penny, who has become the coop bully.
She sits at the top of the ladder and dares them to come through the door!
Last night they didn't make it up into the chicken house until nearly dark, which was a drag for me b/c I had to sit out there and wait so I could close the door.

Also, I need to attach the ladder today.
Last night it fell and almost hit my chooks in the head!
I'd like it to "pull up" with a pulley system, but not sure I can figure that out on my own.
