12 is a good number without cramping, but if you REALLY kept up with keeping it clean and added another roost you could probably do about 15.

I wouldn’t put anymore more than 15-20 birds in there. That’s still a lot tho, and if you extended the interior room you could have even more.

Is the exterior room the run or still roofed?

For something that big, I’d say 3 square feet per bird in the coop, not including run or nest boxes. Just make sure you can keep it nice and clean if you have that many, or they will start picking on each other.
