Grower to layer

Our flock of pullets currently range from 12-15 weeks, now I KNOW it is a horrible idea to switch them over to layer feed, as so much excess calcium can damage internal organs, and the lack of protein can inhibit growth. My parents however, only care about the $3 price drop from grower to layer. My question is, how much damage will switching them right now cause? We have 25 pullets in an enclosed coop/run, and 4 in a chicken tractor who forage all day. None of them look anywhere close to laying.

They don't actually need layer feed at all. They can stay on a grower or all flock feed their whole lives. Just add supplemental free choice oyster shell.
