    From the look of your setup, the heat lamp is way too far away. It needs to be down low directly over the chicks. Temperature on the floor under the heat lamp should be about 100 F.

    I use livestock panels to surround the base and extend another 8 feet out from the back for a dry place to run when we have to keep them locked up. It has a plastic cover. In addition, I use Kencoves portable electric mesh fence to make a larger run surrounding the coop.
