why are the marans a challenge? I use to hatch eggs till my incubator got picky on when it wanted to work right.

I have a problem with my bator hope someone can give me some advice as to what I am doing wrong. I bought about 3 yrs ago and it worked fine but last year and this year I can only get about 5 eggs to hatch no matter what breed. It is always the first batch I put in too. plz can someone help me?
