Thanks all y’all! Several replies here. Can’t be frostbite, it’s middle of summer in Florida, he was a Serama roo we got a few months ago not related to our other birds, we’ve had chickens through our lives and I’ve never seen anything like this. So strange, he was a really beautiful guy with gorgeous plumage! Wasn’t fighting with anyone, I’m wondering about the organ failure thought.
His comb literally started to shrink and harden turned gray. I’m researching,(Nurse brain), how could such a perfect little bird get so sick so fast?
 
Since he got puffy I wonder if it was heart disease with fluid accumulation. I didn't know where you lived when I suggested frost bite.

Seramas and Silkies are not the most robust of breeds. My friend had 2 serama hens, and one silkie hen, all 5 yr.old house chickens. The silkie was the only one allowed outside because she didn't fly. All three ended up dying a day apart from apparent Marek's disease. Silkie must have carried it inside to them.

BTW my friend may have been the pioneer of "house chickenry," she had been doing it for over 30 years. Mainly had silkies but sometimes mixed from the feed store. She's in her 80's and not going to get more.
