Finally have eggs but super soft shells

New to raising chickens so forgive me if this is normal. On Friday my 17 week old ladies dropped two eggs. I was super excited. It looks like the hens were on their roost and just let them go, poor things. They dropped about 15 inches to the poop board. The shells were super soft and when they jumped down from the perch the shells tore. Not surprising as I had not started them on layer feed yet. That day I purchased layer feed with calcium and replaced their food. No additional eggs until today (Tuesday). Same thing as Friday. I have nest boxes lined with pine shavings and nest pads for them along with ceramic eggs. I suspect the hens in question are a Blue Plymouth Rock and a RIR. Am I expecting too much too soon or am I doing something wrong? Any advice or suggestions are appreciated. Thanks.
 
One of mine has just started laying and she has the same thing. Started with just membrane, then soft shell, then very thin shell. Shell is still thinner than it should be now but getting thicker and thicker. Mine have free choice oyster shell and are on layer feed. I added some yoghurt to their mash just for an extra boost.
