Incubator temp now wrong. Thermometer help

All along my incubator temp seemed stable, I calibrated a thermometer which wouldn’t get down to 0 and instead was at 5 (reading in Celsius) in the incubator this read at 5degrees more than the incubator reading. I checked also with digital thermometers which read the same as the incubator.
The high calibrated thermometer read lower today and the digital thermometers are also reading lower. I’m calibrating the thermometer again but it’s still going lowest to 5 instead of 0. Should I turn incubator temp up to match the thermometer readings? I’m worried that I’ll end up setting it too high. Why would the incubator reading be correct for 4 days and now be so much lower? The thermometer readings are way too low. Is it likely the temp is fluctuating a lot in the incubator? I have a Brinsea incubator arriving in 2 days but worried it’ll be too late :(
 
I realised now my temps seem to be different based on where I place the thermometer.
Incubator is set to 37.5 (just over 99f)
Left side of the incubator reads at close to 40 degrees (105f so way too high) the middle of the incubator reads 38degrees(100.4 degrees so a bit too hot still) right side of the incubator reads at 35 degrees (95f so too cold)
The incubator has a fan so I’m not sure why the temperature is so different
 
I incubate at right around 100'F.
How many eggs do you have? Until your new incubator comes, do you have one of those little handheld personal fans? You can put into the incubator to move the heat around.
Otherwise, I'd just wait for your new incubator to come.

I have 23 quail eggs in it. I started with 24 but had to toss one due to cracks, I have a second one also needing to be tossed for the same reason, I’m considering opening it to see what’s going on inside? I’m thinking now it’s not a recent issue but actually that the incubator has had uneven temps all along. I can’t see much happening when candling the eggs, there doesn’t seem to be any difference between the ones at cold, hot or middle temp
