My hens are squating but only one is laying?

So I bought my hens all at the same time all 12 of them. So far it's been 4 weeks of squatting, and now I continously get one egg a day, I assuming that only one hen is actually laying the eggs. I've seen two go into the nesting boxes but I've only caught one laying. My girls are golden and silver wyandottes. They are all today 22 weeks of age. Is it normal for a one to start early, and the rest weeks later maybe? Also all of my eggs have been really good looking fully shelled none with any irregularly to them and their shells have been nicely thick. Please let me know what you all think! Thank you in advance!
 
Cool, so should I leave them cooped up until they all start laying. I do free range my chickens and theres not much time left til the snow hits the ground up here in Wisconsin. I'd like to let them get so running time while they can, but I also dont want them to be laying everywhere else on my 5 acres, as I dont have it fenced in. The do have a run attached to the coop.
