OK, Can't rebuild, what are my options (Realistic Please)

Well that trap door with a little ladder would provide a nice area for the chickens. Especially on nasty weather days.
You might need a removable panel of wire in case you have to go in after one down there. Best wishes

Since my plan was to free range them all the time, I took some advice and will remove the wire fence and I converted the hatch and ramp into my clean out hole.

I really don’t have that good of skills. I am flying by the seat of my pants. If I was really that good I would have done it right the first time.
 
Very nice job! Only thing I see is the roosts. They really should run the length of the coop and not the width. At 3 feet wide you don't have much roost space, especially considering they will fight over the top. I have a similar situation with a 16 x 5 coop and had to redo my roosts to run the length of the coop once the birds got big. I have an 8 ft long roost bar on one side and a 12 ft long roost bar on the other. I have 22 birds. Also, poop boards are a must. I don't have any yet, and I get sick of shoveling chips off the floor. Considering the height of your coop, I would definitely install poop boards before they get too big, or you will have alot tougher time and have to change bedding more often. I'm finding now that long narrow coops are kind of a pain, in regards to ventilation, roosting, clean out, etc., and I have walk in with a 5 ft wide door. I'm getting ready to cut a wall out of my shed and make mine 15 x 16.

I see you put a little slope toward the outside with the nest boxes. That is good thinking! Any rain landing on the nest boxes will run away from the coop. You have got it looking pretty good from what I can see. Don't be afraid if later you see where things can still use a little more adjustment. Every coop I've ever seen could always use a little improvement, according to the owner.
