Problem with home made incubator

If you hatch later than 21 days it mean your temperature is too low.
Your termometer is not correctly show the temperature.
you need to calibrate it with better termometer

my next guess your temperature is not even. maybe your fan is not on the right position.
I did not see where is you fan

Op, it may have been mentioned, but the temperature should be 37.5C, not 37.8C.

I'd add more ventilation too. I don't know much about wood for an incubator, but my Styrofoam one needed quite a bit of ventilation to keep everything working.

Is there anyway for the incubator to cool off. So it doesn't get too hot too easily?

I apologize for not answering, because, by previous experience, I have taken some corrections.
I closed 4 holes on the side and left only two on each side. I removed the fan and covered the plexiglass window with a board.
I will let you know the results in 16 days!
The dimensions of the incubator are 65X45X35 cm, and the size of the holes is 4.5 mm in diameter
