It makes sense to replace them after 2 years. They lay less and seem to molt longer after that. I have been putting off culling my old ladies, but it really needs to happen this year. Mine are in their 4th year and I get eggs regularly from them, but the egg quality has deteriorated (thin shells, runny albumin, weak yolks, shell defects) to the point where I can't justify keeping them any longer.
