When to switch to layer feed

Hi All! I am new to chickens :) and this forum has been so helpful!

We have 4 pullets (3 are buff orpintons and 1 black australorp). They will be 20 weeks this weekend. Currently I feed them a grower crumble feed. None of them are laying yet.

Do I switch to a layer feed now or when someone actually lays an egg? When do I add oyster shells?

Cute pic! The norm you see around the forum and internet is 16 weeks
Some say wait till first egg and usually most recommend the shells on the side once they start laying
 
Thanks everyone!! Much appreciated. I feel like one of the girls is showing signs but it’s also very possibly wishful thinking as we are super excited.

I’m totally amazed at how much my family and I love these birds!
