bad feet

i am fairly new to chicken raising. this week i inherited 9 birds, hens and roos, that all have gross feet. i will add a pic when i can but they look scaley and like cornmeal is stuck to them. i was wondering if there is anything i can do to help them, etc soak them ?? i took one of the worst ones and picked off some of the worse spots and put antibiotic cream on the whole foot. any suggestions.
