Bumblefoot or something else?

So I thought we had a happy healthy flock until our largest barred rock hen came up lame. She is only using her toes on one foot if at all and using her wing as a crutch. We checked her out and assumed the dark scab meant bumble foot. We washed and soaked her foot which was not very swollen and pulled the scab off expecting the hard whit kernel but only got liquid pus like discharge out. I poked around a bit but nothing more. What concerns me is that further up her leg near her feathers is swollen has a little dark scab like real little sesame seed size I picked at it a little but didn't want to hurt her. Could this be early bumble foot before the discharge coagulates? I'm surprised and worried she is so lame. Again she is a big girl... we don't call her big mama for nothing.

More info: we are apparently amateurs at the whole chicken farming thing and have multiple hens with these scabs not black more very dark brown. Haven't cut into more as it got late will experiment more tomorrow. Our roost was quite high and we think they may have cut their feet on the ramps up to them and out into the run. We changed those as soon as we discovered the feet problems. Also rocky in the run not bad but still might be a problem. Getting a load of sand for them asap.

I'm really worried that she has something more going on. Anyone encounter anything like this?
 
Post pics if you can, that always helps. Also check your perches, chickens need a wide surface to perch on for two reasons, one to help prevent bumble foot and two help protect their feet from winter freezing (they cover them with their Feathers) anyway, pics always help. good luck !
 
So her pad healed up but she is still limping. I really hope I didn't do damage with the blade to a tendon or something. She is eating, drinking, laying eggs and even flying/running and taking dustbaths. Only thing wrong is she limps she won't put the middle of her foot on the ground. We didn't treat any more chickens with their pads because they seem to be fine. Think it's maybe bumblefoot early but we changed everything from the material in their run to lowering their roots so they all seem to be doing okay except for big mama's limp. She is a big girl and our rooster does like her so we are thinking maybe it's a strain or something that will take a while to heal. It's just heart breaking watching her limp around. (They don't free range unless we are home and out with them so she is as safe as we can make it for her from predators.
