Duck Phallus Help Needed

Ok so I have read several previous posts about people having to amputate and we have been through the whole putting it back in and hoping for the best and it just will not even stay in for a few minutes. The bottom is getting hard and black but there is not a solid line between what seems alive and not only the discoloration is slowly moving up. It’s not happy at all looking and I know something has to be done. We live on the middle of nowhere so our farm vet is 2 hours away and they don’t do birds. I am the type that will dehorn my own cows but this is new to me and I am so worried about cutting into live tissue and it being really painful or bleeding a lot. This is breaking my heart but I don’t want to lose him either. I am both afraid to amputate and afraid not to. I have some topical lidocaine but I need to find out if birds can have that. This is the picture from two days ago and it only has gotten worse. We have been putting antibacterial salve on it and keeping him isolated. When I took this photo I was hopeful we could still save it but that is not happening now. Help!!!!
