Has anyone used a chicken saddle on their Hens?

I got (2) saddles for my 2 hens and they won't keep them on. I don't know how they are getting them off, but what am I doing wrong? Could it be too big and has anyone else had this problem? I have a hen that has been a favorite of the roosters and was starting to lose feathers around shoulder area and onto her neck (which i know the saddle won't help). We ended up putting her in with 2 ducks because I don't want her to lose her feathers in winter.

Any suggestions?
