hatching date?

I know that chicken eggs take 21 days to hatch. I am wondering what day you start as "1" , The day that you set them or the next day?

I usally set the eggs late Sunday afternoon or evening, and expect the 21 day to be the Saturday, but often they don't hatch until the Monday. Also when i stop turning on the 18 day maybe I am off a day or two. So am I counting wrong or are the eggs counting Wrong? When do you start counting?

If you set them Sunday night they should all hatch around Sunday.

I set eggs on Friday. I have a couple ealy birds piping on Thursday night, 90% hatch out on Friday and sometimes a late bloomer early Saturday.
