how few birds for winter

So we are trying to figure out what to do with our three 5 year old non-laying hens. We also have two 2 year olds If we cull them now, will it hurt the two remaining (more birds, more body heat)?
We do have a heated perch and we live in Central Vermont, so winters can be quite cold.
FYI... the heated perch is a hollowed out 2x3 (pieces screwed together) with xmas lights running through it. It doesn't produce much heat but I do firmly believe it produces just enough to be useful.

I would be hesitant to cull now. If you loose one of them than you are left with a single chicken. Either start some chicks now and they will be outside Feb and you can cull then or just wait until spring. Any pullets on CL?
