How is my coop ventilation for winter

I'd open them more.
You can always install cardboard baffles inside the coop if there are drafts at roost level that are strong enough to open feathers.

I added some baffles and removed the the pieces of board I have on the outside. I still need to to get some hardware cloth. I also moved the waterer outside. How to things look?

You NEED to remove that heat lamp. Trust us. You don't need it.
Not only do you not need it, the way it is installed is far from secure.
