You do not have a 12'x3' coop because your nest is cutting the width down to 2' wide. Also, there are way too many nests.
Suggestion: mount a bank of 3 nests on the width of you coop at 18"AFF.
With a true 12x3 with run and free range, 12 birds would do just fine.
