Roosters toes are rotting off-HELP!

I have a 1 year coronation sussex roo that is healthy and has been penned in a coop with 2 girls. He goes in and outside. The other day I noticed he was standing on one leg a lot so I picked him up and noticed that his toes on each foor are rotting off! I thought he needed a nail clip and thought it looked funny cuz he had stubby toes and long nails. When I looked close the long nails are dead bone with no flesh. The end of the toes are rotting slowly and moving up the toe.No, its not frost bite. I put bag balm on them and will soak today but what should I do? His coop is dry and clean and he has sand outside to go in. No mites(but he did have them at one time) The feet look fine but where the nail meets the toe it is red and swollen. The flesh is dying off the toes and the bone looks like nail but very dirty looking. I tried to pull the dirt off and found it to be the dead bone. Poop looks fine and he eats fine. Suggestions please???
 
His feet and legs look good. I did hit them with some WD40 just incase. it cant hurt to try. I will get a pix later if I can. Thanks
