Sour crop silkie- kefir help-small batch?

I have a silkie hen who had an inflated crop for...a while. I thought it would go away on its own and it did not, so I seperated her this last week and have been treating for sour crop. I was surprised she was still alive to be honest, as she is very thin.I have vomited her a few times, and have treated her one day with baking soda water. I know baking soda works for bloat in goats, and you can use baking soda water on yourself to drink if you have really bad heartburn. Neutralizes the acid. But, it did not seem to help much. I then for about 4 days, treated her with ACV (yes with Mother) and have given yogurt and some scrambled egg/oil AND given Acidipholus(sp?) pills crushed into her egg. But, I just recently had to go out of town for 3 days, and my husband would NOT be able to treat her so she had to go back to her normal feed while I was gone. So I am back today and she is still the same. She is active, and has a good appetite.
Last week I had ordered some Kefir grains, as I read this might really help her get over the sour crop. Problem is, the instructions I have found on here and with the Kefir, would seem to make a lot. I know its supposed to be really good for you, but, I am not going to be eating it myself. So, I need a direction to do a very small batch for the one hen. This was water Kefir I believe I ordered. I only have approx 1-2 TBS of the dehydrated grains.
I have taken away her crumbles tonight, to try to see if her crop clears overnight. It is more hard than it was a few days ago, not as squishy. She still has her ACV water. I do not want to waste time and do it wrong and/or waste the Kefir.
Can someone help me with making like just 1/2cup or something? What exactly is it that I feed her? The liquid? Or is it the grains? How long before its ready? I only drink Lactaid milk, 2 % so If I can use that, it would be great, otherwise, I have to purchase something else. I have to work tomorrow, so if I have an idea of what I need before then I can pick stuff up at the store.
