Treating bumblefoot, but something went wrong...

Here is what the foot looked like today. I only bathed it and wrapped it, no surgery of any type.

Also, I have realized that about half my flock have bumble foot. (I have 19 girls.) I have started working on their feet. None of them have gunk coming out. All I have been able to get out is the scab. I have done 2 birds since the chicken I took pics of.
The last 2 birds I've done just have a scab and some crusty stuff. I have not been able to find or see a plug. There is just some skin under the scab, and it usually bleeds some. Is it possible that it was just a scab, and there was no dead tissue or plug? The feet do not look swollen and do not feel like they have stuff in them.
Any ideas?

Doesn't look bad, but there's still swelling, so I'd keep up with soaks and keep an eye on it. If the swelling starts going down you should be in good shape without having to dig into it again.

For the other birds, if the scabs are small there might not really be anything to clean out. Really small scabs I'd just leave alone. Bigger ones I'd consider removing the scabs and then daily soaking to keep the wounds clean and encourage them to tighten up.
 
I've had some like that, and honestly, sometimes those small ones take longer to heal than the big ones. If they are small and no real swelling then consistent topical treatments sometimes work without having to cut or dig or remove the scab. If they get bigger, then I'd remove the scab so you can get to the tissue underneath with what ever you are using to treat, and wrap.
