when to cover ground from grass loss?

our chicks have been in their run about 3 wks now and it's starting to be a little smelly. I know they'll take all the grass to dirt and are on their way already. should I wait until all the grass is gone before providing alternate ground cover (planning on peat moss) or go ahead with this now to cut down a bit on the smell?

It's not near the house or anyone else that it would offend, but when I'm near the run or in it I smell it - and I want to be able to display a pleasant coop&run to visitors...
 
im sure the chickens wouldnt mind if you changed the ground cover.

but if the smell isnt that horrible, you can go ahead and wait.

if visitors are coming to look at your chicks, im sure it wouldnt be a bad thing to change the ground cover.
