bumblefoot gone bad?

I came out this morning to my hens feet looking like this, and when I picked her up, it looked like she had bumblefoot.

So I went and soaked her feet in a warm bath with Epsom salt in it for about 10-15 minutes. after I pulled her out, I dried her feet and flipped her on her side so I could have access to her feet. when I flipped her over it looked like she had mud on her feet so I used the tweezers to scrape some of it off, but as I was working on it, I noticed a weird smell. I brought her foot closer and it kinda smelled like rotting mud(if that makes sense) and as I continued scraping the mud off, I noticed that it went into her foot, but it wasn't like a bumble scab. I worked at it for a bit more until I guess I went too deep and she started bleeding. also, one toe looks swollen enough it's basically swallowing the nail. she's about six years old, I have no idea what breed she is, she's eating layers crumble supplemented with stuff from the garden and whatever she finds in the yard. she's laying about every other day and is in a 30x30 coop with a run attached that I clean every other day since our property is old and broken glass still pops up as well as other sharp things. she's w with three ducks and two other hens. does anyone know what it might be?
 
Definitely looks to be bumble foot. Soak at least once a day on epsom salt for 15-20 minutes. Wrap with Vetrycin and a calendula drawing salve. If you don’t see improvement, you may have to do surgery and remove the bumble. Sometimes doing a 30-40 minuet soak will allow you to pull the bumble right out if it softens enough.
Thise toe nails look long to. It’s odd how some birds have trouble keeping nails short. I have a hen who’s beak I often have to trim. Wouldn’t hurt to file those down. Or use dog nail clippers to clip them above the pink on the nail.
 
see, the thing is, it appears to just be a dent in her foot filled in with mud. I can scrape it away, but there's no plug, but if I go too far, she bleeds. I've treated bumble before but this one is confusing the life outta me

Hmm, is the pen really moist/muddy? It definitely looks like bumble foot, but maybe the moisture in the ground has moistened the plug making it pliable? Soak her foot snd use an old tooth brush to clean the surface. Whatever scrubs off is likely mud. Even a soften plug probably won’t rub off as easy.
