How to keep litter in coop

This is an old picture, my girls are now 11 wks old. I'm having problems with the girls scattering pine shavings when entering & exiting coop through pop door. The shavings collect in the door track. When the automatic door closes the door, which closes vertically, the door pushes the litter along the track. The door then closes anywhere from 0.5 to 2" shy of being closed completely. The app will show that coop door is closed. I was hoping as chicks grew & became less clumsy it would get better but it hasn't. Any ideas?
 
It's insulation & I had a heck of a time even getting a nail through it.
Insulation is not really needed on a coop,
especially in Southern Indiana.
Ventilation much more important.
I have this stuff on my heated waterer, they popped all the bubbles and chewed on the edge until I covered it up.
