You will sometimes hear chirping before you see a pip in the shell because they have "internally" pipped and are breathing air from the air cell. Depending on how you have timed it and the exact temp you have your bator at, it isn't unusual for chicks to hatch on day 20, just like they do under Mama.
This happened to me several times last year, as long as the chicks are within a day of day 21 they should be fine.
