I'm curious you said you have some sleepy ones can you upload some photos of your brooder box setup? Also what type of heat source you are using for them? Those big 250w light bulbs can really cook em and cause problems like pastybutt, dehydration, or heat injuries if they can not get away to regulate their own temperature.

we had a regular light bulb in our fixture. Our active ones were running around under it from time to time. The three others were sluggish and sleepy. We lost them. Our others have done great. I’ll get a photo of the brooter!

It really does sound like heating is a strong contender. Do you have a heating pad that never turns off? I bought mine for 13 bucks at walmart years ago and @Blooie had a great post regarding its use. For myself with new chicks I use a metal cooking top with a heat pad underneath. I also put some hay in there to ensure they can get to 95F/36C as needed.
