Only three eggs a day from 12 hens.......????

What you are experiencing is a perfectly normal lull in production at this time of year. Pullets that mature as the days are getting shorter are slower to come into lay and as others have said, may wait until the days start to get longer... None of my own pullets are laying yet and out of a flock of probably about 40 mature hens, only 2 are laying at the moment, so think yourself lucky! I process my extra cockerels at this time of year, so meat is on the menu instead of eggs!
They will start laying when they are ready. A couple of years ago I found a stash of 47 eggs in a secret nest in the eves between Christmas and New Year, so keep an eye out for girls skulking off to lay elsewhere. I'm hunting high and low at the moment and keeping them in for the odd day just to check, but still only getting 1 or 2 a day.
