Switching from grower

Should I switch when I see the first egg, or when they have all started laying?

I am planning on switching them all when they are all 20 wks, if they are all laying or not. Put out a bowl of oyster shell and the ones that need it will eat it. I have 2 girls that will lay a lot later than the rest, it won't hurt them to be on a layer feed.
