potentially mareks disease???

There’s a chance they could’ve. Gotten into But there was no blood in the poop.

I switched to laying food around 20 weeks but those 3 never started laying. Could they’ve killed them?

With poisoning, you may or may not see bloody droppings - not sure on that.

Switching to layer feed would not have killed them unless the feed was spoiled or moldy.

Could they have run out of food/water?
Photos of the current one that is sick along with the poop would be good.

Did you treat for Coccidiosis?
 
I'm so sorry for your losses, especially when you were not at home to deal with the situation as it was happening.... that must have been awful particularly in such a small flock.
Marek's really is by far the most likely cause because it is such a common and widespread disease and they are/were at a prime age to be vulnerable to it, but you will never know for certain without a necropsy. We can say, it could be this or it could be that but particularly when you have had more than one death, these other things are significantly less likely than Marek's, I'm afraid.

Sounds like it from the other posts, I'm sorry.
You may want to go ahead and make arrangements to send her for testing this way you can find out for sure what you have been dealing with.
I don't remember you mentioning where you live, but we can help you find your state lab.
 
Colorado. It cost 150 and I think we’re done with chickens while we live in this area

I'm sure it's heartbreaking and frustrating. It would be good to find out what happened, with that information you can decide if you are truly through with chickens while you are in Colorado or not.

Here's the link to your main state lab, looks like you have 3 locations. Necropsy starts at $75.00 but I'm not sure what all that includes, of course if you have to ship or have further testing, that adds additional cost.

In some cases, you may do a home necropsy and take pictures of the organs including the liver, intestines, and the sciatic nerves. If you post necropsy photos here, some can help give opinions if there is anything obvious that looks like Mareks or other diseases. It doesn’ t cost much to discuss the costs with your state vet, and ask if there is any assistance or a discount they might give you, since it is a backyard chicken.
