You should have got pictures! I'm trying to think what it's supposed to look like when you take just the cap off and I can't think right now. Were they still alive?

You could remove the caps on the two that have full zipped but not pooped yet. I had a few that we assisted in this way with no problems. Just make sure they've done the zipping and that you only remove the cap. There's a wing, neck and part of the back just under the cap. The head is tucked under the wing with beak facing the end of the zip.
